Estimate incremental gross profit, avoid counting migrated website orders as growth and set a measurable pilot for your app.

Revenue is not return on investment

An app can report impressive sales while adding little profit. Some customers simply move purchases from your website into the app. Those orders matter operationally, but their entire value should not be credited as new revenue.

Start with a baseline for monthly orders, average order value, gross margin and repeat purchase behavior. Use comparable periods and account for promotions, seasonality and changes in advertising spend.

Estimate incremental contribution

For a simple planning model, estimate how many mobile customers adopt the app and how much their order frequency or conversion changes. Multiply additional orders by average order value and gross margin. Then subtract the application’s monthly operating and promotion costs.

Example assumptions, not Vendra results: 1,000 monthly orders, 60% mobile share, 20% app adoption, 10% additional orders, average value EUR 50 and gross margin 40%. The base is 120 orders, the uplift is 12 and additional gross profit is EUR 240. At EUR 150 monthly costs, contribution is EUR 90 before other unmodeled costs and taxes.

Include the whole cost

If initial work costs EUR 900 and monthly contribution is EUR 90, simple payback is ten months under those assumptions. If contribution is zero or negative there is no payback in this model.

  • Subscription, maintenance and monitoring.
  • Payment or messaging charges that change with usage.
  • Creative work, offers and app-install promotion.
  • Internal content and support time.
  • Initial design, integration and publication work.

Test the assumptions

Run pessimistic, expected and optimistic scenarios. A high mobile traffic share is not the same as mobile order share; use the closest metric you can actually measure. Do not double-count the same order as both conversion uplift and retention uplift.

Compare a pilot cohort with a suitable baseline or holdout. Track refunds and margin as well as sales. Stop or change campaigns that buy revenue at a loss.
